Genel Bakış

Fast growth in downstream fuel distribution left Colonial Group’s SAP based order to cash process burdened by more than 30 manual touch points, frequent price overrides, and widening billing delays. Management needed to see exactly where exceptions and rework were occurring, why margins on some deliveries were turning negative, and how to prioritize fixes that would protect both customer experience and profitability.

Executive summary

From reactive billing to a proactive, data driven engine

A 90 day deployment of mindzie process intelligence gave Colonial end to end visibility into SAP SD, MM, and FI AR flows. By exposing the real world path of every order and continuously alerting managers to risk, Colonial turned a reactive order to cash operation into a proactive, data driven engine.

The challenge

Thin margins, complex surcharges, and costly rebills

1

Small errors triggered expensive loops

High volume, thin margins, and complex freight surcharges meant even small SAP pricing or tax errors triggered loops, billing blocks, and costly rebills.

2

More than 30 manual touch points

Rapid growth had layered manual checks and overrides onto the SAP process, slowing invoicing and hiding where rework actually started.

3

Negative margins on some deliveries

Management could not see why certain deliveries were losing money until after the invoice had gone out.

4

Eroding customer confidence

Billing delays and disputes were affecting the customer promise as well as Colonial’s margin.

Project scope

Every order, monitored 24 hours a day

mindzie ingested 18 months of SAP order to cash data from tables VBAK, VBAP, VTTK, VBRK, and BKPF, and focused analysis on cycle time, rework, compliance and SLA, and margin integrity. Alerts were embedded in Microsoft Teams and email so managers could intervene before revenue leaked.

With mindzie monitoring every order around the clock, Colonial assigned clear owners for pricing, freight, and credit exceptions. Each owner now receives automated notifications the moment an order deviates from the happy path, ensuring accountability and swift resolution.

Key analyses

Where the time and the rework were hiding

Cycle time

Delivery creation to goods issue

mindzie’s heat map pinpointed the delivery creation to goods issue step as the bottleneck, averaging 64 hours. Colonial automated carrier selection in SAP TM and introduced a ready to ship alert, cutting the step to 18 hours.

Rework and exceptions

The billing block loop

Six percent of orders looped between billing block removed and pricing update. Tolerance based auto release and dynamic pricing conditions eliminated 76 percent of those loops.

Process responsibility

Named owners for every exception

Pricing, freight, and credit exceptions each have an owner who is notified automatically the moment an order leaves the expected path.

Continuous improvement

Risk scored while the order is in flight

mindzie scores in flight orders for SLA risk, triggers SAP workflow for high value overrides, and raises a real time alert whenever planned gross margin dips below zero.
